The Great Agentic AI Paradox: Are They Eating Their Own Dog Food?
Would you buy a commercial airliner from a CEO who refuses to fly in it?
Of course not. That lack of trust would destroy the company's credibility overnight. Yet, every day on LinkedIn, legacy consultancies and resellers push commercials for AI agents and agentic workflows, promising the "autonomous workforce" of tomorrow.
But as an AI engineer, one critical question loops in my mind: Are they actually eating their own dog food?
The reality is that the exponential growth of AI has turned into a massive gold rush. Organizations see dollar signs, and tech giants are flooding resellers with heavy sponsorship and marketing funds to push their products. And because nearly everything they sell is tied to a subscription or pay-as-you-go model, the risk for them is non-existent. Long after the initial implementation project is finished, YOU remain the cashcow feeding their monthly recurring revenue cycle.
The paradox? These massive legacy organizations are often fundamentally too bloated and bureaucratic to deploy agents internally. True agentic operations require a flat, hyper-agile digital architecture. If an internal approval process for a simple system change takes weeks and multiple management layers, an autonomous AI agent cannot function natively in that ecosystem.
There is a difference between being AI-augmented (slapping a chatbot onto legacy structures) and being truly AI-centric (building your entire vision and business strategy around autonomous workflows). Only AI-centric companies truly believe in this paradigm shift.
Watch out for consultancies and resellers
They love to brag about the state-of-the-art agentic capabilities of their partners. But make no mistake: just because a tech giant sponsors them or built a brilliant AI ecosystem, it says absolutely nothing about the reseller's own internal expertise to implement it for you.
Before you sign a contract, look past the slide decks and apply the "Customer 0" Test:
"Which of your own company-wide core business processes are natively run by Agentic AI?"
"What specific AI guardrails and autonomy policies do you have in place for your own employees?"
Look closely at the scope of their response. If they point to a single, isolated department or a minor internal pilot, they are still just experimenting.
A legitimate AI partner must always be their own Customer 0. What they run internally should be miles ahead of what they are trying to implement for you. If it hasn't fundamentally reshaped their own company, don't let the low recurring revenue consultant fund their learning curve.
